Performance Max campaigns in Google Ads: how to use them

Performance Max promises results 'on autopilot', but that very automation most often burns budget for nothing if the campaign launches too early.

What makes Performance Max different

Unlike a search or display campaign, Performance Max shows ads across every Google channel at once — search, GDN, YouTube, Gmail, Maps — through a single set of settings, letting the algorithm decide where and to whom to show each ad.

The advertiser doesn't pick keywords directly here — instead they supply assets (text, images, video) and audience signals, and the system searches for users with the highest conversion probability across every channel simultaneously.

It's a powerful tool for scaling a funnel that already works, but a poor tool for launching from zero — the algorithm literally has nothing to build a forecast on if the account has no conversion history.

When it's too early for Performance Max

If the account is new and hasn't accumulated conversions through classic campaigns, Performance Max is likely to spend broadly with no clear result — the algorithm needs an example of a 'good' user, and there's nowhere to draw one from.

Low-volume niches typical of narrow B2B also fit poorly with Performance Max in the early months — insufficient traffic doesn't let the algorithm gather learning statistics on a reasonable timeline.

A business without a properly tracked conversion goal on the site shouldn't launch Performance Max at all — without quality conversion data the system optimises for surrogate signals rather than a real result.

What to prepare before launch

A minimum of 30-50 conversions over the last 30 days in classic campaigns is a reasonable benchmark for Performance Max to get enough data to start learning without chaotic spend in the first weeks.

A diverse asset set: several headline and description variants, images at different aspect ratios and, if possible, video — the system tests combinations itself, but the volume and quality of source material directly affect the outcome.

For product sites, a linked product feed through Merchant Center is essential — Performance Max uses it to show specific products, and without a correct feed part of the campaign's potential goes unused.

Managing it after launch

The first two weeks are a learning period during which budget, goals or assets shouldn't be changed even if results look unstable — every edit restarts the process.

Audience signal lists (existing customers, remarketing lists, interest audiences) are worth updating as new data accumulates — it speeds up finding relevant users, though the algorithm still makes the final call.

The asset performance report is the only control point over ad content in Performance Max. Check regularly which text and images show 'low' status and swap them out.

Limitations worth knowing in advance

Channel-level transparency in Performance Max is lower than in separate campaigns — it's hard to know exactly how many conversions came from search versus GDN, which complicates fine-tuning individual channels.

The campaign can compete with your own classic campaigns for the same audience, and without correct budget prioritisation in the account, Performance Max can pull traffic away from more controllable campaigns.

For brand queries it's recommended to keep a separate search campaign with the brand excluded from Performance Max — otherwise the automation may spend part of the budget on traffic that would have arrived without ads anyway.
